Cold email is the most measurable channel in marketing, which means the excuses are also the most measurable. The current industry numbers:

  • Average reply rate: 3.43% across platforms in 2025 and 2026, per Instantly's benchmark report.
  • A good reply rate is anything above 5%; 10%+ is excellent, according to Apollo's outbound benchmarks. Well run campaigns should expect 3 to 5% as a floor.
  • Average open rate: about 27.7%, but treat opens as a soft signal, since Apple's Mail Privacy Protection inflates them. Replies are the metric that cannot lie.
  • Put bluntly: about 19 of every 20 cold emails get ignored. The channel works because the 20th one pays for everything.

Reply rates have also been declining industry wide for years (from about 7% to 5% to today's 3.4% average). Inboxes are defended, and generic outreach is dying first. That is the context for everything below.

Why most campaigns land at 2% and ours do not

  1. Verified addresses only. High bounce rates poison sender reputation for months. Verify every address; bin anything below roughly 85% deliverability confidence.
  2. Research before writing. A first line that references something real about the prospect (their launch, their hiring, their content) is the single highest leverage variable in the channel.
  3. Four touches, never more. The data on follow ups is clear: most replies come from touches two and three, and past four you are training spam filters to hate you.
  4. Remove repliers instantly. Following up on someone who already answered is the fastest way to burn a warm lead.
  5. Warm the domain. New sending domains need weeks of gradual volume before they can send at scale. Skipping this step is the most common self inflicted wound in outbound.

The math that makes cold email worth it

At benchmark averages, 1,000 well targeted emails bring around 34 replies, a dozen real conversations, and a few qualified opportunities. If your average deal covers the campaign cost several times over, and for most B2B services it does, the channel is profitable even at average performance. Above 5%, it compounds.
