How to Hire an Offshore Marketing Team Without Getting Burned

Everyone knows someone with a bad story

They paid a cheap overseas team, got work that had to be redone, and concluded that offshore does not work. Meanwhile their competitor has run an offshore team for three years and pays a third of what an in house hire costs.

Both experiences are real. The difference is almost never the country. It is whether the buyer ran a process or just chased the lowest hourly rate.

What you are actually buying

A mid level marketing generalist in the US, UK, or Australia costs a salary plus tax, benefits, software, management time, and the risk that one person cannot do design, copy, ads, and analytics well. Offshore teams typically land 40% to 70% below that, and the good ones bring a bench instead of one generalist.

The saving is real, but it is not the reason to do it. The reason is capacity: getting a designer, an editor, and a strategist for less than one junior hire. If you are only comparing hourly rates, you will buy the cheapest and get exactly that.

The vetting that separates good from painful

Ask for work, not decks. Any team can produce a capabilities deck. Ask for three pieces of work in your category, and ask what the result was. Vague answers about engagement mean the work did not move anything, which is the same warning we cover in the agency hiring questions.

Talk to the people doing the work. Not the account manager. If the person who will write your copy never appears in the sales process, you are buying a handoff to someone unvetted.

Run a paid pilot. One small, real, scoped piece of work with a deadline. Pay for it. A pilot tells you more in two weeks than three months of calls, and any serious team will welcome it.

Check written English if writing is involved. Not accent, not fluency on a call. Ask for a writing sample about something technical. Marketing copy is the one deliverable where language gaps show immediately.

Confirm the working hours in writing. Overlap matters more than time zone, which we cover in working across time zones.

Contract terms worth insisting on

  • You own everything on payment. IP assignment in plain words, including source files, not just exports.
  • Named people on the account, with notice if they change.
  • A defined scope and a defined revision count, so nobody is guessing what "done" means.
  • Access stays yours. Your ad accounts, your domain, your analytics, your logins, with the agency added as a user. Never the reverse. Agencies that hold your accounts hostage are a known failure mode.
  • A thirty day exit with a handover of files and documentation.

The warning signs

Rates far below every other quote. No questions about your business before quoting. A portfolio with no named clients. Reluctance to do a paid pilot. Communication only through one salesperson. Promises about rankings or lead volume with no conditions attached, which is the same tell as any guaranteed results claim.

Making it work after you sign

Brief properly the first time, per the onboarding checklist. Meet weekly for the first month, then move to a rhythm. Judge the relationship on cost per qualified lead and payback, not on how many deliverables arrived.

Is the time difference a real problem? It is a scheduling problem, not a quality problem, and a four hour overlap solves most of it.

What about data protection and GDPR? Put the terms in the contract: where data is stored, who has access, and a data processing agreement if you handle EU personal data. Any competent partner has done this before.
